Design and lead live sessions that get things done.

Let's fix your engagement problem in 4 weeks. Six to eight people. Starts 22 Sep.

You told

me the

same thing

I asked more than sixty people what wasn't working in their live sessions.

Twenty-five said the same word.

Engagement.

Almost nobody said decisions.

Engagement isn't the problem. You can have all of it. Cameras on, board full, nobody hiding. And still finish with nothing decided.

"Lots of discussion, which is great, but it can feel like we didn't actually accomplish anything."

One of you wrote that. It describes a good session that changed nothing, and that costs you more than a bad one, because everybody left thinking it went fine.

Remote gives you nowhere to hide

In a physical room you can rescue a thin agenda with energy in the first ten minutes. On a call you can't.

Nobody carries you. The silence is longer. The mic is dominated by the loudest voice. Cameras are off. Email and Slack are one click away.

Remote sessions have to be designed. That's the whole method, and it's why I called it Distributed by Design.

Two kinds of people book this

Your sessions mostly work. People show up, they talk, the board fills. And you still close some of them quietly wondering what actually changed.

Or your sessions have gone flat. Too formal, too framed, the same shapes every time, and you're the one who notices first.

Both of those are design problems, not personality problems. Nobody fixes them by being more enthusiastic on camera.

🚫 Not for you if you've never run a session. This assumes you already do.

❌ And we don't cover: engagement tricks and icebreakers. Workshop sales, scoping or pricing. Multi-day design. In-person.

Compounding Design

Design, before the session.

Why it exists and what's the goal. Then the thing itself: the structure, the exercises, the board.

Presence, during the session.

The people and the energy. Comfortable enough to contribute, guided through it one step at a time.

Momentum, after the session.

Everyone leaves knowing what happens next and who is doing it.

Each step builds on the last.

Async first, then live

📹 Async first, then live. Video kicks off the week. It opens the subject and gives you something to think through on your own, before anyone else's opinion is in the room.

👨‍💻 90min Live on Thursday. The together part. Going deep on it, in reps, with real conversations about the work.

That's the same sequence I'll teach you to design into your own sessions. Individual before group. Written before spoken. You spend four weeks inside the structure you're learning to build.

What we

cover

Week 1. Design for an outcome.

Outcome not agenda. Who belongs in the room and why. The pre-work that makes ninety minutes enough.

📹  Tue 22 Sept ・ 👨‍💻 Thu 24 Sept.

Week 2. Build the flow.

Activity selection, timeboxing that survives contact with reality, and writing instructions that work when you're not there to explain them.

📹  Mon 28 Sept ・ 👨‍💻 Thu 1 Oct.

Week 3. Lead the room.

The first five minutes. Reading a room you can't see. The dominator, the silent group, the senior derailer, the tech failure.

📹  Mon 5 Oct ・ 👨‍💻 Thu 8 Oct.

Week 4. Land it and hold it.

Convergence, closing that creates commitment, and the handoff. Plus what to do when a session goes sideways, because sooner or later it will.

📹 Mon 12 Oct ・ 👨‍💻 Thu 15 Oct

Every live session is 15:00 to 16:30 CEST

That's 14:00 London, 09:00 New York.

Carolina Poll

Strategic Designer & Facilitator

18 years in design, the last 9 inside fast-growing SaaS, 6 of those leading distributed teams of 20+, first as Head of Design at CoachHub, where I grew the design team from 4 to 25 across Europe, then at MVP Factory.

What I noticed when leading those teams is that, despite being more of an introvert, I was good in the room, workshops, groups of any size or mix. One-on-ones drained me. Still do.

That's the actual reason I do what I do now. I design and facilitate live sessions that get things done, without needing a room full of extroverts.

What people say about working with me

Christoph Poyault

“Carolina is an expert facilitator who deeply cares that every participant knows clearly what is expected.

Every digital artifact Carolina touches becomes beautiful and easy to grasp at a first glance. She succeeds in making complicated information easy to understand for everyone.”

Violetta Morozenko

"So many people form different places, but we still have the same struggles in distributed collaboration. I love the ideas and insights that can be used in my next meeting.

Carolina, thanks a lot! I am learning how you lead workshops and I absolutely love the dynamic and timing you follow.

Rosie Evans-Krimme

"Carolina helped the Coaching Lab team connect the dots between product and customer needs through her strong facilitation skills and impactful workshops.

It’s rare to work with someone who can truly work in a co-creative way and maintain the speed and delivery needed for a fast-growing, technology company."

FAQ

I already run sessions. Is this too basic?

It assumes you run them and are ready to level up. There's no "what is a workshop" content, but it's also not an advanced “facilitation as a business” program.

Do I bring my own session?

No. Everyone works the same scenario, deliberately. Nobody arrives unable to participate, the work stacks week to week, and you get to see how other people handle the exact problem you just handled.

If you want to work in your own session, book a time and we find what works for you.

Will I have to facilitate in front of everyone?

You'll practise in a small fixed pod with people doing the same thing. Nobody gets put on the spot to fail in front of the group. You'll be uncomfortable. You won't be exposed.

What if I miss a Thursday?

Every session is recorded. But your pod is counting on you, and the value is in the room, not the replay. If you can't make most Thursdays, wait for the next round.

What time zone?

15:00 to 16:30 CEST. Comfortable across Europe, workable from the US East Coast at 09:00. If you're in Asia-Pacific this round will be hard, and I'd rather say that now.
